What an AEO retainer actually is

An answer engine optimisation (AEO) retainer is a recurring engagement to increase how often, and how accurately, AI systems such as ChatGPT, Perplexity, Gemini and Google's AI Overviews mention and cite a brand. It overlaps with SEO, but the deliverables differ. A classic SEO retainer is judged on rankings and clicks. An AEO retainer is judged on inclusion in answers, citation of the client's pages, and the correctness of what the model says about the brand.

That difference is the whole sales problem. Clients have budget lines for SEO. Many do not yet have a line for AEO, so you are either carving budget out of SEO or creating a new line. Both require a clearer scope than "we'll make you visible in AI".

What agencies are charging (as of September 2026)

I checked the top-ranking pricing guides before writing this. These are vendor-published ranges, not audited market data, so treat them as a sanity check. In India, retainers for startups and edtech brands are usually priced in rupees and well below US ranges; what matters is that your price maps to a scope the client can see.

Step 1: Sell the audit first

I rarely open with a retainer. I open with a fixed-fee AEO audit. It gives the client a low-risk yes and it gives me the baseline every later claim depends on.

A useful audit includes:

  1. Prompt panel draft: 50 or so real questions buyers ask, grouped by funnel stage (category, comparison, "best X for Y", pricing, alternatives, brand-specific).
  2. Baseline run: each prompt run across the engines the client cares about, logging whether the brand is mentioned, whether it is cited, which URL is cited, and which competitors appear.
  3. Accuracy check: where AI answers get the brand wrong (old pricing, discontinued courses, wrong founders).
  4. Source map, the third-party pages the engines keep citing for the category.
  5. Technical access check: robots.txt rules for AI crawlers, rendering, and whether key facts sit in crawlable HTML.
  6. Prioritised plan, which 10 fixes will move the most prompts.

The audit's last page is the retainer proposal. The plan is already written; the retainer is how it gets executed.

Step 2: Write scope as deliverables, not activities

"Ongoing AEO optimisation" is unsellable and unprovable. Scope lines should be countable. Here is the structure I use in proposals:

Monitoring

  • Prompt panel of N prompts, frozen for the quarter (changes logged, not silent).
  • Engines covered, named explicitly.
  • Run frequency (weekly or monthly) and how many runs per prompt, because AI answers vary between runs.

On-site

  • N pages rewritten per month with answer capsules: a direct 40–60 word answer under each key heading.
  • Schema and entity cleanup on core pages (Organization, Product/Course, FAQ where appropriate).
  • One "source of truth" page for facts AI keeps getting wrong.

Off-site

  • N third-party placements per month: comparison listicles, review platform profiles, community answers, podcast or expert quotes.
  • Corrections outreach to pages feeding wrong facts to AI.

Reporting

Off-site deserves its own line because AI engines lean heavily on what other sites say about you. If the client refuses off-site scope, write that down; it caps what the retainer can deliver and protects you at renewal.

Step 3: Price on the scope drivers

Four variables drive effort more than anything else:

  • Engines covered. Each engine behaves differently. Covering Google AI Overviews and ChatGPT is not double the work of one, but it is not free.
  • Prompt panel size. Running, logging and analysing 150 prompts across four engines is real analyst time, even with a tool.
  • Content velocity. Pages rewritten or created per month.
  • Off-site placements. The most labour-intensive and the most valuable line.

Two notes. First, AI referral traffic is small and undercounted because many AI answers never produce a click. Do not make it the headline metric. Second, add a free-text "how did you hear about us?" field to forms early. The first time a sales lead writes "ChatGPT recommended you", the renewal conversation changes.

Step 5: Structure the contract for AI volatility

AI answers shift with model updates. A model release can move your numbers overnight in either direction. Protect both sides:

  • Minimum term of 6 months. Off-site work and content need time to be crawled and picked up.
  • Quarterly baseline resets with the old baseline kept for comparison.
  • Model-change clause. If a major engine update drops share of model across the whole category, report category-level movement, not just the client's.
