An SEO agency typically delivers broad search work: technical fixes, content, links and ranking and traffic reporting. An AEO marketer concentrates on how AI answer systems and search features find, describe and cite your brand, and measures presence across engines. The two overlap heavily, and the sensible choice depends on your foundations, budget and what you need in the next 90 days. Everything below is as of 4 October 2026. Defining the options

SEO agency: a team that works on search visibility across technical SEO, content, links and reporting, often with several clients and specialist roles.

AEO marketer: an individual or small studio specialising in making a brand easier for AI answers to find, understand and cite, usually on top of SEO fundamentals. This is the role I fill.

AEO agency: an agency that sells AEO or GEO as its main service. Some are genuine specialists; others are rebranded SEO shops. The same hiring criteria apply to both.

Is AEO different from SEO?

Partly. SEO.com's comparison argues it is "AEO and SEO", not a choice, and lists differences in focus, platforms and metrics. HubSpot's explainer makes the point that neither replaces the other and advocates a hybrid approach.

The most authoritative statement comes from Google's AI features documentation: to appear in AI Overviews or AI Mode, a page must be indexed and eligible to show in Search with a snippet, and there are no additional requirements or special optimizations. That means basic SEO is the entry ticket to Google's AI features. It does not tell you how ChatGPT, Perplexity or Claude choose sources, which is where specialist measurement adds value.

These are generalisations. Vendor pages describe the split similarly: The Answer Engine, which sells AEO services, describes SEO agencies as delivering keyword rankings and organic traffic and AEO agencies as aiming for citation frequency and AI recommendation share. It is a vendor view, but the distinction is a useful starting point.

What a real AEO engagement should include

Two guides, one from an agency-adjacent writer and one from an audit firm, converge on similar items.

  • Engine-by-engine measurement. DoodleWeb says genuine providers track ChatGPT, Perplexity, Gemini and Claude separately and can produce real buyer-intent query lists.
  • A defined first 30 days. Savage Audit expects a diagnostic report, prioritised roadmap, page-level briefs, schema recommendations and a measurement framework.
  • Success beyond visibility. WebFX recommends asking how a provider defines success beyond visibility metrics, and whether the strategy builds on existing SEO work or replaces it.

Measurement: the most important difference

AI answers vary. SparkToro's research with 600 volunteers and 2,961 prompts found less than a 1 in 100 chance of getting the same brand list twice from the same prompt, and treated visibility percentage across many runs as reasonable and ranking position as unreliable.

So whoever you hire should report ranges across a defined prompt set, with dates and run counts. Be wary of any report that shows a single "AI rank". Google also notes that traffic from AI features is included in the overall Web search type in Search Console, so you will not get a clean AI-only view there.

Cost: what is and is not known

Published ranges differ and nearly all come from sellers.

  • 310 Creative quotes entry-level AEO retainers of roughly $1,000 to $3,500 per month, mid-market $4,000 to $12,000 and enterprise $15,000 to $50,000 or more, and says quotes under about $1,500 claiming full coverage are a red flag.
  • DoodleWeb says real AEO programmes typically cost $4,000 to $15,000 per month and that much lower prices are usually monitoring software.

These are vendor claims, mostly US-oriented. I have not verified an India-specific benchmark, so I will not invent one. What I can say is that individual specialists generally have lower overhead than agencies, which can affect price, but scope matters more than headline cost. Compare what is actually included. When an SEO agency is the better choice

  • Your site has major technical problems, migrations or large-scale content needs.
  • You need many specialists at once: developers, writers, designers, link builders.
  • You want one vendor accountable for the whole search programme.
  • You operate at enterprise scale with procurement and compliance needs.

When an AEO marketer is the better choice

  • Your SEO basics are reasonable and you want AI-answer visibility specifically.
  • You want a senior person directly involved, without layers.
  • Your budget is limited and you need prioritisation more than volume.
  • You are an edtech, startup or similar brand where trust and clarity of positioning drive decisions.

When to use both

Many brands do. An agency handles technical SEO and content production; a specialist advises on prompts, citations and measurement. Make sure responsibilities and reporting are agreed so nobody double-counts results.

A decision guide

  1. Check foundations. Is your site indexed, crawlable and reasonably fast, with decent content? If not, start with SEO.
  2. Define the goal. More Google traffic, or visibility in AI answers, or both?
  3. Set the budget range. Decide what you can commit for three months.
  4. Request proposals. Ask each candidate for scope, first-30-day deliverables, reporting format and what they need from you.
  5. Test the thinking. Ask for a sample prompt list or page-level recommendation.
  6. Start small. A paid audit or three-month pilot beats a year-long contract.

Red flags for both

SEO.com's list of AI SEO agency red flags includes unrealistic guarantees, secretive methods, one-size-fits-all solutions and no performance proof. I would add: no explanation of how success is measured, and a contract that locks you in before any evidence. No. An SEO agency covers broad search work with a team. An AEO marketer specialises in AI answer visibility, usually building on SEO fundamentals. Some agencies offer AEO and some specialists offer SEO, so compare deliverables, not names.

Do I need AEO if I already have an SEO agency?

Ask your agency what it is doing about AI answers and how it measures it. If it has a credible plan, you may not need anyone else. If not, a specialist or an add-on scope may help. Google says no special optimizations are required for its AI features, so sound SEO is the baseline.

How much does an AEO marketer cost?

I cannot give a verified India benchmark. Published vendor ranges, mostly US-based, run from roughly $1,000 to $50,000 or more per month depending on tier. Compare scope and deliverables, and start with a pilot.

Can anyone guarantee AI citations?

No. AI outputs vary between responses and the platforms control them. Treat guarantees as disqualifying.

How long does AEO take?

Vendor estimates vary. SEO.com suggests initial citations in a few weeks and DoodleWeb suggests 30 to 90 days depending on the engine, while 310 Creative says meaningful ROI takes three to six months. Treat these as claims; agree a baseline and a review point.

Is a freelancer riskier than an agency?

Not inherently. The risks differ: freelancers have limited capacity, agencies may have layers and junior staff on your account. Reduce risk with references, a pilot and clear ownership of assets.

What should the first month look like?

A baseline, a prioritised roadmap, page-level briefs and a measurement plan, as Savage Audit's checklist suggests. If the first month is only "onboarding" and a dashboard login, ask for more.
