AEO agency, consultant, or in-house?

The right answer follows from one question that has nothing to do with AI: who is allowed to change your website this month, and how fast.

The short answer

Choose by your bottleneck. If you lack direction, buy a consultant. If you lack hands, buy an agency. If your bottleneck is approval speed or domain knowledge that outsiders cannot acquire, build it inside and buy a diagnosis once. Most failures come from buying capacity when the constraint was actually permission.

None of the lists in the scraped set asked what the buyer already had, which is the only thing that determines whether any of those names are relevant.

Diagnose the bottleneck before shopping

These three constraints look similar from the inside and lead to completely different purchases.

  • Direction: you do not know which of twenty possible changes matters. A consultant, one engagement, ends this
  • Capacity: you know what to do and nobody has the hours. An agency is honest value here, priced against the hours
  • Permission: the work is understood and staffed but takes six weeks to get published. Buying more input makes the queue longer, not shorter

What each option is genuinely better at

Set aside the sales framing and the differences are structural rather than qualitative.

  • An agency carries process, several specialisms and cover when someone leaves. It is slower to start and its senior people are usually not the ones doing your work
  • An independent consultant gives you the person you evaluated, usually at higher day rate and lower total cost, with a hard ceiling on volume and a single point of failure
  • In-house compounds. The knowledge stays, the approval loop shortens, and the cost is that you are hiring in a market where nobody has more than a couple of years of relevant experience

The hybrid that usually works

Most organisations that get results end up in the same shape, whichever way they started.

  • A one-off external diagnosis, scoped and paid for as its own project
  • Execution by whoever can publish fastest, which is normally an internal person
  • A tool subscription for sampling, owned internally so the baseline survives changing vendors
  • Outside help retained narrowly for the parts that need reach, usually third-party descriptions and digital PR

What to do with this

  1. 01Write down the bottleneck in one sentence before taking a single sales call. If you cannot, the bottleneck is direction and you need a diagnosis, not a retainer.
  2. 02Whatever you buy, own the measurement yourself. A baseline held in a vendor's account is a switching cost dressed as a service.
  3. 03Be sceptical of anyone whose recommendation is the same shape as their business model, including consultants who conclude that you need a consultant.

Questions

Is an AEO agency worth the money?
It is if your constraint is capacity and the contract includes execution rather than reporting. It is not if the deliverable is a dashboard, or if your real problem is that nothing gets approved internally. The most useful question to ask any agency is what they would do in month one and who would write it.
What should an independent consultant cost compared with an agency?
Usually a higher day rate and a lower total, because you are buying fewer days and no overhead. The trade is capacity and continuity: one person cannot absorb a large programme and cannot cover their own absence.
Can one person do this internally alongside SEO?
Yes for most mid-sized sites, provided they can publish changes quickly. The work overlaps heavily with organic search, and the additional load is sampling the engines and fixing how third parties describe you.
