Alternatives to hiring an AEO agency

An agency is one option out of four, and the market only advertises one of them. Here is the honest comparison, including when the retainer is right.

The short answer

The alternatives to an AEO agency are doing it in-house with a tool, buying a one-off audit and executing it yourself, hiring a contractor for a defined project, or doing nothing while you fix a more pressing constraint. Which fits depends on whether your bottleneck is knowledge, hours or permission, and only the second is what an agency actually sells.

What ranked on 23 September 2026: Searches for alternatives in this category return agency listicles, because agencies write the listicles. No first-page result in the scraped set proposed not hiring anyone, which is the option that suits a good share of the businesses asking.

The four options, plainly

Each has a real cost. The comparison that matters is cost against the bottleneck you actually have.

  • In-house with a tool: cheapest in cash, needs one person with hours and the authority to publish. Fails when that person is already full
  • One-off audit, executed internally: buys direction without a retainer, and the plan is only worth what your team can carry out
  • Contractor on a defined project: buys hands for a fixed scope, with continuity risk and no cover when they are unavailable
  • Do nothing yet: correct when the site cannot be crawled, when nothing gets approved, or when the product has no buyers to reach
  • Agency: worth it when the constraint is capacity, the scope includes execution, and you need several skills at once

Things that sound right and are not

  • ClaimAn agency will bring expertise we cannot hire.

Sometimes true for breadth. For this specific surface, nobody has more than a couple of years of experience, so the gap between a good in-house marketer and an agency specialist is smaller here than in most disciplines.

  • ClaimA retainer keeps it moving.

Only if the retainer buys execution. A monthly report and a call keeps the invoice moving.

  • ClaimWe will save money doing it ourselves.

You will spend hours instead of cash, which is the right trade only if those hours are not the constraint. Be honest about which resource is actually scarce.

Where to start

  1. 01Write down the bottleneck in one sentence: no direction, no hours, or no permission.
  2. 02If it is permission, fix the approval path before buying anything. No supplier can shorten your sign-off queue.
  3. 03If it is direction, buy a scoped audit from someone who will hand over a plan you own.
  4. 04If it is hours, compare a contractor against an agency on what gets published in month one, not on the proposal.
  5. 05Keep the measurement in your own account whichever route you take, so the baseline survives the relationship.

Questions

Is a freelancer as good as an agency for this?
For a defined project, often better value, because you get the person you evaluated. The trade is capacity and cover: one person cannot absorb a large programme or be available during their own holiday.
What does a one-off audit cost?
Almost nobody publishes a figure, so get two or three quotes and compare deliverables rather than prices. The useful test is whether the audit ends in a plan you could execute without the author.
When is an agency clearly right?
Multiple markets or languages, a large site needing technical work, or a team with budget and no hours. Those are capacity problems, and capacity is what an agency genuinely sells.
